Start by focusing on what the critical components are because a mobile site is very limited space-wise. That’s a really small space of real estate you have to work with to serve, support, and sell. Think about what is most important for people to do when they visit your site. Have you asked them what they’d like to do? Have you seen what they do via google analytics? What do you want them to know? Where do you want them go? What do you want them to do?
Think from their perspective!
Do they need to find your address or be able to call you easily? See what services you provide? A mobile-specific site is not required d to have all the pages your regular site has. Critical components usually include your logo, messaging that clarifies what the you do, links to important site pages, a click-to-call phone number, and a link to view the full website (for people who want more than just the mobile-specific small site).

The ideas that you came up with in step one will need to be offered in a way that is easy to navigate and access on mobile phones. Focus more on bullets and actions.
